Your PSP Handles Payments, But Who’s Monitoring Them?

Payment processing sits at the core of your business, but it’s likely not your priority or area of expertise. If you can set it up quickly and trust that transactions flow smoothly, you’re satisfied. Maybe you picked an all-in-one payment service provider (PSP) because it was quick to launch, opted for PayPal so you could sell globally from day one, or simply turned on the payments built into the software you already use to run your business. Regardless, one provider handles everything and makes processing so easy that you stop asking questions.

This sounds alluring, but it’s a mistake—one we see many merchants make. When we ask a merchant how they keep tabs on payment performance, too often we hear some version of "Our PSP handles that." Sure, they handle your processing. Your performance is another story.

Nobody Else Is Minding Your Setup

Many PSPs do a great job running their core platform, but none of them are monitoring your operations for small issues and savings opportunities. They might tell you about a partial outage on a card network, but they won’t flag when a portion of your transaction volume is quietly failing or facing a new fee. They won't tell you when something you changed hurts your approval rates or when your interchange rates climb because you haven’t complied with the latest Visa mandate. And they definitely won’t identify when your approval rates could be higher and costs could be lower with a different PSP.

Your account manager—if you have one—isn’t going to call when your KPIs are slipping. Most PSPs don’t watch each individual merchant’s setup, and the hands-on support that does exist goes to their largest accounts. Nobody on their side is deciding what's best for you.

The need for internal oversight only grows as you scale. Every new market, payment method, fraud rule, and checkout flow affects your approvals and costs, so the more you grow, the more you'll pay (figuratively and literally) when no one's watching. Hold your PSP accountable for its share of the work, but know that the monitoring is on you.

Problems Are There, Even if You Aren’t Looking

The problems that cost real revenue are typically quiet and only impact a segment of your greater transaction volume. They don't trip an outage alert, because nothing is technically down and transactions continue to flow—just fewer of them than you’d expect.

Some of these problems start on the provider side. For example:

  • A PSP release changes how a field gets sent to the networks and some of your transactions start failing.

  • You’re registered under the wrong merchant category code (MCC), so issuers think your transactions are riskier than they are.

  • Your platform changes its fraud rules and good customers are turned away at checkout.

Catching these issues—better yet, catching them before the end of the month or quarter—requires data your PSP isn’t giving you. That’s the gap we built Pagos to close.

What You Do Matters Most

The decisions you make internally usually impact your payments performance more than anything your PSP does. The data you do or don’t send, how your accounts are configured, and the changes your team ships will show up in your revenue and cost figures. As a result, each of these changes is worth tracking:

  • New payment methods - Each new one needs monitoring to ensure it’s set up correctly and performing as expected.

  • Code changes - A release can quietly change your stored credential flags, address verification service (AVS) data, or card verification value (CVV) settings.

  • Fraud rules - Tightening or loosening your rules shifts the decline codes issuers send back.

  • Checkout experiments - Anything you test, from debit routing to a new soft descriptor, needs a before-and-after analysis.

  • Chargebacks - More (or fewer) chargebacks affect your costs and your standing with the networks.

  • Dispute win rates - Tracking these over time shows whether you're disputing well and consistently.

  • Retries - Retries should recover revenue, and that revenue should outweigh what you pay to retry.

Your PSP won't track any of this for you, but you can track all of it with Pagos.

Optimized Compared to What?

Many all-in-one PSPs offer some form of acceptance rate optimization at an additional charge (e.g. automatic retries). It’s easy to assume that a provider this big and this popular must be doing it well. And maybe it is, but how would you know?

Your PSP can only show you your own performance on its own rails. It can’t tell you how those same transactions would perform with a different provider, or how your approval rates and costs compare to businesses like yours. So when your approval rate dips, you can’t tell whether the problem is yours, your PSP’s, or everyone’s. When it holds steady, you can’t tell whether steady is actually good. Getting a real answer takes two kinds of comparison, both of which are possible in Pagos Insights:

  • Processor to processor - Most businesses add PSPs as they scale and design routing strategies to optimize approvals through each one. As you scale and adopt multiple processors, you can compare them side by side to see which one is lagging, where you're paying more in fees, and where to send more volume.

  • You to your peers - Pagos Benchmarking compares your approval rates to an anonymized cohort of similar businesses, drawn from more than $1.5 trillion in ingested payments volume. You can break that comparison down by card brand, card type, issuer country, and bank identification number (BIN) to see exactly where you’re falling behind. (Learn more in our blog post, Is the Problem Yours or Everyone’s?).

Knowing Where to Look

Nothing about payment processing is “set it and forget it.” Issuers update their risk models, card networks change their rules, your customer mix shifts as you grow into new markets, and your own team keeps shipping changes. Even the BIN data you rely on goes stale if it isn’t updated regularly. All this constant change inevitably results in processing issues you need to find as soon as they hit. Pagos Alerts makes that possible.

Alerts watches your approval rates, decline rates, transaction volume, refunds, and chargebacks for you, across all your processing volume. Our anomaly detection learns what normal looks like for your business and flags any measurement that breaks from your historical patterns. You can even build your own thresholds for the KPIs you care about most. Perhaps most importantly, Pagos Alerts monitors each segment of your volume (e.g. by processor, card brand, card type, BIN, issuing country, and more), so it catches the quiet problems hiding inside healthy-looking totals.

Knowing Where You Could Do Better

We’ve talked a lot so far about finding problems in your payments performance, but what about opportunities? Your PSP can’t spot where you’re missing out on savings and won’t point out how to do better. That’s on you to find and act on. Pagos can help.

The Opportunities dashboard in Pagos Insights analyzes every transaction across every processor and surfaces specific ways to earn more and spend less. That includes:

  • Identifying the debit volume that isn’t running on the lowest-cost network

  • Calculating potential interchange cost savings available from processing eligible transactions with network tokens instead of PANs

  • Estimating savings available should you participate in network programs like Mastercard Enhanced Data and Visa’s Commercial Enhanced Data Program (CEDP)

Someone Should Be Watching

Your all-in-one PSP’s job is to process your payments. Watching how those payments perform and how your own changes affect them is a different job, and it takes a view your PSP can’t give you.

That view has to be independent, sitting above your whole payments stack with no volume to protect and no routing to defend. And it has to be timely, flagging a change the day it starts. Pagos is both. We alert you to decline changes by issuer, BIN, and card type within 6 hours of a transaction, give you cross-processor analytics capabilities, and benchmark you against your peers.
